The Method

A decision can be rational and still be based on a misread situation.

SOC — Signal, Orientation, Calibration — is the diagnostic method used by Life Laboratory to examine how consequential decisions form when conditions are changing faster than the assumptions guiding them.

The Problem SOC Examines

Decisions do not begin at the point of choice. Before a choice is made, signals are selected, interpreted through existing assumptions, given weight and routed through structures of authority and responsibility.

When the environment changes faster than the organisation's interpretation of it, the process can remain coherent while the decision basis becomes outdated or distorted. The resulting decision may appear reasonable and still produce consequences different from those expected.

The distortion often becomes visible downstream as reopened decisions, conflicting priorities, responsibility drift, execution friction or outcomes that no longer match the plan.

SOC examines the decision basis before those downstream effects are treated as the original problem.

SOC — Signal, Orientation, Calibration

SOC asks three connected questions.

Signal

What is the organisation treating as evidence?

Signal identifies which information, metrics, narratives, system outputs and advice are shaping the decision. It examines what is absent, delayed, amplified or operating as a proxy for something the organisation cannot directly observe.

Orientation

What situation does the organisation believe it is in?

Orientation examines how those signals are being interpreted, which assumptions organise that interpretation and whether authority, responsibility and current conditions still match the organisation's understanding of them.

Calibration

What must change before the decision proceeds?

Calibration defines the corrections required in the decision basis, decision points, ownership and safeguards. It converts the diagnosis into a correction plan without implementing that plan.

Signal, Orientation and Calibration are analytically distinct but iterative. New evidence may alter the organisation's orientation; a changed orientation may require earlier signals and assumptions to be examined again.

SOC is applied through the Decision Clarity Audit. It is not coaching, a training programme, technical artificial intelligence assurance or ongoing strategy advice.

Why Fast-Changing Environments Matter

Speed increases the cost of assumptions that have quietly expired. Capabilities, constraints, incentives and operating conditions may change on different timescales, while the organisation continues deciding from an earlier picture of the environment.

This is especially visible where artificial intelligence and automation are being adopted. Technical capability, system behaviour, operational use and governance expectations may change faster than the assumptions governing consequential decisions. Hype, competitive pressure and apparently precise metrics can also give weak or incomplete signals more authority than they deserve.

SOC examines the organisation's orientation to that environment: how evidence is interpreted, where authority sits and what the organisation is prepared to allow.

It does not measure the runtime behaviour of artificial intelligence systems, certify their technical performance or replace legal, regulatory or technical governance.

Artificial intelligence is therefore an important current application of SOC, rather than the complete definition of the method.

How the Method Is Tested

Research is part of Life Laboratory because a diagnostic method must be examinable. The research exists to test, refine and delimit SOC, and to improve the reliability of the audit and correction plan.

Together, these layers keep conceptual support separate from demonstrated outcomes. Field Notes, Theory Audits, Mechanism Analyses and Case Files test and refine SOC. Applied outcome evidence is required to evaluate its practical effectiveness, limitations and conditions of use.
